Upsell

Selling more to a customer you already have: a larger package, an extra service or a repeat order.

In plain words

An upsell is a sale to a customer who has already paid you. It can be a bigger package, an added service, more units or a longer contract. The customer already knows you, so the conversation starts from trust, not from zero. You also know what they bought and why.

In a CRM, keep each upsell as its own deal, linked to the customer and tagged as an upsell. Then it has an owner, a next step and a decision date like any other deal. Revenue from upsell can then be read apart from revenue from new customers.

Worked example (invented numbers)

A customer pays $3,000 for the base package and later adds a $1,200 service: revenue from that customer grows to $4,200.

How to use it

Look at upsell once a month, next to churn. The account manager brings open upsell deals to the weekly review like any other deal. The head of sales reads two numbers: revenue from existing customers and the share of customers who bought more than once.

Upsell changes where the next revenue comes from. If existing customers buy more readily than new inquiries convert, time spent with the base may pay better than more advertising. Test this on your own numbers before you move people or budget.

Upsell happens after the sale, and the account manager usually owns it. It raises LTV, while churn lowers it, so read the two together. An upsell offered to an unhappy customer can speed up churn, so check satisfaction first.

Common mistakes

  • Mixing upsell into new-customer revenue. Growth then looks like new sales when it is the base buying more. Tag upsell deals and report them in their own line.
  • Offering more before the first purchase works. The customer has not seen the result yet and hears pressure. Wait until they confirm the first result, then make the offer.
  • Leaving upsell to chance. Sellers mention extras at random, and nobody tracks it. Agree on two or three offers for typical customers, with a moment in the contact rhythm to raise them.
  • Rewarding upsell without watching churn. Example (invented numbers): upsell revenue grows by $5,000 a quarter while lost customers take $8,000. Report both numbers on the same page, so the owner sees the net effect on the base.

NEXT STEP · TOOL

By Friday, the head of sales creates an upsell tag in the CRM. Sellers tag their open deals with existing customers. Then list paying customers who bought only once. With the account manager, pick five of them and set a check-in call as the next step. On that call, ask about the result first and make an offer only if it fits.
